AI SDR: what it is, what can go wrong, and when to skip it

It can produce a lot of outreach quickly. The risks are real, though: damaged email domains, spam complaints, legal exposure under anti-spam and consent rules, and messages that misrepresent your business to strangers. AI SDRs fit B2B companies with a defined target market and someone to manage deliverability. Many small service businesses get more from automating follow-up on the leads they already have.

What an AI SDR does

A human SDR spends the day building lists, researching accounts, writing first-touch messages, following up, and qualifying anyone who replies. An AI SDR automates those steps:

  • List building. Pulls contacts that match your ideal customer from a data provider.
  • Research. Reads company websites, news, and job posts to find a reason to reach out.
  • Writing. Drafts a personalized first message and follow-ups.
  • Sending. Runs multi-step sequences across email, and sometimes LinkedIn, phone, or SMS.
  • Reply handling. Sorts replies, answers simple questions, and handles basic objections.
  • Booking. Offers times and puts meetings on a rep's calendar.

What it can realistically do today

AI SDRs are good at research and first drafts at a volume no person could match. They can personalize a message using a prospect's recent news far faster than a rep could, and they never forget a follow-up step. For a company with a clear market (say, operations managers at mid-sized logistics companies), that can fill a calendar with first meetings.

What it can't do, and where it goes wrong

  • Fix a weak offer. If people don't want what you sell, more messages just means more people ignoring you.
  • Guarantee accuracy. Personalization pulled from the web can be stale or wrong. A confident line about a prospect's "recent expansion" that never happened costs credibility.
  • Protect your domain by itself. Volume is the main risk to deliverability (see below).
  • Close. Complex deals, pricing negotiations, and relationships still need a person.
  • Keep you compliant automatically. You remain responsible for what it sends in your name.

Deliverability and consent risks

These are the issues that sink AI SDR programs, and they apply whether a person or software hits send.

Mailbox provider rules. Google's email sender guidelines require anyone sending more than 5,000 messages a day to Gmail accounts to authenticate with SPF, DKIM, and DMARC, to support one-click unsubscribe on marketing messages, and to keep spam complaint rates below 0.3%. Google recommends staying below 0.1%. Cold email gets reported as spam far more often than mail people asked for, and a damaged domain can push your invoices and customer replies into spam too. That's why many outbound teams send cold email from separate domains.

Anti-spam law. In the US, the FTC's CAN-SPAM compliance guide requires accurate headers, honest subject lines, identification as an ad, a valid physical address, and a working opt-out honored within 10 business days. It also says you stay legally responsible even when another company sends email for you. As of October 2026, the FTC lists penalties of up to $53,088 for each email that violates the law. Other countries are stricter, and some require consent before any commercial email.

Texts and calls. AI SDRs that add SMS or automated calls bring in the Telephone Consumer Protection Act, which has its own consent rules. Get legal advice before adding those channels.

LinkedIn automation. LinkedIn's help center says it doesn't permit third-party software, bots, or browser extensions that automate activity on its website, and that doing so can lead to account restriction. Ask any vendor exactly how its LinkedIn features work.

How to evaluate an AI SDR

  1. Where does the data come from? Ask about the contact source, how often it's refreshed, and how it handles opt-outs.
  2. Who owns deliverability? Separate sending domains, warm-up, volume limits, and complaint monitoring should be explained, not assumed.
  3. Review or autonomous? Can you approve every message at first? Can you set what it's allowed to claim?
  4. What can it promise? It should never quote prices, discounts, or terms on its own.
  5. How does it handle opt-outs and replies? Unsubscribes must stick across every sequence and channel.
  6. What counts as success? Measure booked meetings that turn into real opportunities, not emails sent or open rates.
  7. Who will manage it? Someone has to watch replies, tune messaging, and keep an eye on domain health.

When inbound follow-up is the better job to automate

For a lot of small businesses, especially local service companies, the leads that slip away aren't strangers. They're people who already filled out a form, called, or got a quote and never heard back. Those people asked to hear from you, so the deliverability and consent problems above mostly don't apply. They're also much closer to buying.

Before you buy an AI SDR, check three things:

  • How long does it take you to reply to a new inquiry today?
  • How many quotes from the last 90 days never got a second follow-up?
  • Is your CRM accurate enough to tell you either answer?
